Why I Chose to Make The Educators Well Roadmap Public
By Rachel Smith · 10 September 2026 · 5 min read
Why would a business make its Roadmap public? For The Educators Well, it is about transparency, accountability, educator voice and creating space for ideas to grow without turning every possibility into a promise. Come behind the scenes of The WELL Trail and discover why our journey is public.

When you are building something new, there can be a temptation to keep everything behind closed doors until it is finished. To wait until every detail is worked out, every idea has become a plan and every plan has become something polished enough to share.
I have decided to do something a little different with The Educators Well.
I have made our Roadmap public.
Not because I have everything figured out. Actually, quite the opposite.
The WELL Trail is a way of showing where The Educators Well is heading, what we are currently working on, what we have committed to exploring further and which ideas are still simply possibilities.
And I think there is value in letting people see all of those stages.
The Educators Well was never meant to be built in isolation
From the beginning, I have wanted The Educators Well to be something that grows with educators, rather than something that is simply created for them.
After almost 20 years working across early childhood education, Family Day Care, In-Home Care, training and mentoring, I know how often educators are presented with programs, initiatives and resources that someone else has decided they need.
I want to build differently.
Educator voice matters here.
That means listening to what educators are experiencing, noticing where gaps exist, learning from conversations, responding to feedback and sometimes changing direction when something isn’t working the way we thought it would.
A public Roadmap gives you the opportunity to see some of that happening.
Not every idea needs to become something
One of my favourite parts of The WELL Trail is something called The Possibility Cloud.
It is where ideas can exist before we decide whether they belong on the Trail.
Some of those ideas are mine. Some have come from conversations with educators. Others have emerged through partnerships, questions, needs I have noticed or those random thoughts that make me reach for my phone and write something down before I forget it.
But being in the Possibility Cloud is not a promise.
An idea might grow. It might combine with another idea. It might become completely different from what I first imagined. It might move onto The WELL Trail.
Or we might decide not to pursue it at all.
I think there is something healthy about creating space for possibility without turning every idea into another item on a never-ending to-do list.
There is a difference between an idea and a commitment
That distinction has become increasingly important as The Educators Well has grown.
On the Roadmap, something being In Development now means exactly that. It is something I am actively working on.
Something that is Next Up has been committed to and is approaching active development.
Something marked Planned belongs in the direction of The Educators Well, but it isn’t something I need to be building today.
Some work is Ongoing, because things like governance, listening, learning and understanding our impact don’t really have a finish line.
And then there are long-term destinations.
The WELL Retreat is one of those.
It is a big vision and one I care deeply about, but putting it on the Roadmap doesn’t mean pretending it is happening tomorrow. It means being willing to say, this is somewhere I would love this Trail to eventually lead.
There is room for both ambition and reality.
I also wanted you to be able to see what is actually happening
This is why I have introduced Trail Markers.
Roadmaps are usually focused entirely on what comes next. But I think sometimes we become so focused on the next destination that we forget to turn around and see how far we have already travelled.
The first Trail Marker records 1 September 2026, when a new chapter of The Educators Well began.
Just ten days later, there is another.
New practical tools had arrived. Family Day Care resources had been added. First Aid 2 U continued expanding. New booking pathways had opened. Work for services had started taking shape. Webinars and the next stage of Learn & Connect had moved into development. An idea for educator-created resources had also moved out of the Possibility Cloud and onto the Trail as The WELL Collaboration Project.
Ten days.
Seeing that written down made me realise exactly why Trail Markers matter.
Growth doesn’t only happen when we reach a huge destination. Sometimes it is happening quietly in all the little steps along the way.
This Roadmap also helps keep me accountable
There is another reason for making this public.
Accountability.
If I say something is in development, I want that to mean it is genuinely being worked on. I don’t want a Roadmap filled with exciting ideas labelled “coming soon” for years.
At the same time, accountability doesn’t mean refusing to change a plan.
Life changes. Businesses change. Communities change. Opportunities appear. Sometimes something takes longer than expected. Sometimes something suddenly becomes possible much sooner.
I would rather acknowledge those changes openly than quietly change a date and hope nobody noticed.
That is why the timing on The WELL Trail is indicative. It gives us direction without pretending that building something meaningful always happens in a perfectly straight line.
And perhaps that is the point of calling it a Trail
Trails aren’t perfectly straight.
Sometimes you stop. Sometimes you take a different path. Sometimes the destination you thought you were heading towards changes because you discover something better along the way.
And sometimes you need to sit down for a while before you keep walking.
That matters to me personally too.
The Educators Well is being built alongside my own life, family, work and recovery. I have learned a great deal about capacity, sustainability and the consequences of constantly pushing beyond what we can reasonably carry.
I don’t want to build a wellbeing organisation by sacrificing wellbeing to create it.
So the Roadmap isn’t just about where The Educators Well is going.
It is also about how we choose to get there.
Thoughtfully. Sustainably. With purpose. And with enough space to listen and change along the way.
Come walk The WELL Trail with us
The Roadmap will continue to change.
New ideas will enter the Possibility Cloud. Others will leave it. Some will move into development. Things will be released. Trail Markers will appear as we reach important moments.
And through all of it, I hope educator voice continues to influence where we go next.
Because The Educators Well isn’t supposed to be something I simply finish building and hand over to educators.
I want it to be something we continue shaping together.
The Trail is there. We have started walking. And I am really excited to see where it leads.
